NPC drag-and-drop from Journal represents no character

What works I have PC's and NPC's in my Journal.  When I drag-and-drop a PC from the Journal onto a map, the new token is associated with the character. (Opening the token's settings shows "Represents Character" for the character in my Journal.) What doesn't work I expect this behaviour with NCP's also, but when I drag-and-drop an NCP from the Journal onto a map, the new token is not associated with any character. (Opening the token's settings shows "Represents Character" is "None/Generic Token.") This is a problem because selecting the token doesn't give me any token action buttons, nor does Alt+double-click open the character sheet. Advice? Does anyone have any advice? I've repeated this any number of times for sundry characters with no better success.

Hi Markim! This is likely a procedural set-up problem. How are you creating the NPCs and assigning their tokens to begin with?
Thanks, @keithcurtis. Here's my process for NPC's: click 'Journal' click '+ Character' click 'Save Changes' (now I'm on the D&D 5e 2024 character builder) click 'Build A New NPC' click 'Advanced Tools' click 'New Macro' Name: 'Foo'; Macro Area: 'bar [[d6 + 1]]' click '+ Add Character Macro' Wait for macro to show up click 'Show' under 'Show on token action' (NB: at this point, if I click and drag the new token into the map, it IS associated with the newly created character, but read on...) click the pencil icon next to the character avatar to go back to the 'Edit <character>' view under 'Avatar', click 'Click to Upload' and upload a character token under 'Default Token (Optional)', click 'Click to Upload' and upload a character token Now when  if I click and drag the new token into the map, it is NOT associated with the any character.

Ah! You are missing the last critical step: 16. With the token selected, click "Use Selected Token as Default". Until you do that, you are only changing that one instance of a token on the board, not creating a default token. Now when you drag out a future instance, it will match the one you defined.
