Upload and Foreground Troubles. (Need help)

Ok… I have 2 problems. 1) When I try to UPLOAD all JPG and PNG file formats, they are automatically converted to Webp format, as soon as the unload is completed. I can see them start out as JPG/PNG and then Change to Webp. HOW Do I Stop this, OR will you stop this, please? This Problem started 2 days ago. On the May 11, 2026 when I uploaded a jpg, it stayed as a jpg. Starting on May 12, 2026 , all file formats would change to webp format upon completion of the upload. 2) The Webp files will NOT work on the “Foreground Layer,” “As Darkness!” It appears to be working right ONLY in the GM Mode, but NOT in Player Mode. I have created a copy of the “Page.” I then removed the “Map” and “Foreground” files (in the Webp format), and replaced them with a map and foreground file I previously uploaded before May 12, and made sure all settings are the same, and it works right. So… conclusion… webp file formats will not work on the Foreground Layer, As Darkness… So… if all my uploads are forced to be Webp… I can never use that option. This is why I want you to help me with point 1. Also… after researching this… it appears that Roll20 is aware that webp format is problematic with Dynamic Lighting. Roll20… surely you can see this as a major problem coming to many others. I have worked hard and long to try to solve this… but now I need your help.
The change to webp is an intentional change (at least for "images under 16m"). They announced it in the 5/11 change log entry. You should file a bug report on the foreground issue, as that will go direct to their staff, and reports here are for feedback from other users of Roll20.

I'm afraid I can't be any help. I don't normally use dynamic lighting, and wasn't able to replicate your problem when I tried (foreground objects of both types faded when a token with light/vision approached them. from both my normal account as gm and as player, and my player-only test account), but I suspect there's something I'm missing about what you're doing. Some images from my player view: Normal, webp at top, png lower: approaching png: approaching webp:

No that's ok... You did help... but for the record... its not just Foreground... Its Foreground as Darkness. IF you use the same file for both MAP and Foreground... AND set the foreground "As Darkness" the Tokens will appear as you move them into range, and disappear as you move away.

I did catch that, my foreground layer objects have Foreground Object Options set to As Darkness. So, if I'm understanding you, you're "sandwiching" a token (not the one with vision) on the token layer between the foreground and map objects, with the two being identical, so the only visible change as the token with vision approaches is that the other token fades into view. I tried that, with the same images also on the map layer as well as foreground, and a token (not linked to anything, no vision) on the token layer. Both responded the same: BTW: cool technique, I may use it myself. Before (only foreground visible): (this is webp image) The token (with vision) approaches: And after the token leaves, we're back to just seeing the foreground (exploration is not on):

Ok… I did more testing… and I found more problems… BUGS! If you give a token permission to All Players… Then copy and paste the token… those Permissions are now Removed. WOW… not too convenient. That sucks. Yea... the Black Darkness is replaced with the Foreground if you change the setting to As Darkness. well but now only if you uploaded the file on or Before May 11th 2026

I have run a test, using all three foreground darkness settings, as well as jpg and png loaded before the change, and a png loaded this morning that converted to webp. I don't think I can duplicate what you are experiencing. I have created a video showing all the use cases, but I may be missing something critical. Take a look and let me know. https://www.youtube.com/shorts/i4lAtr5_CKU
Ok… Here is what we now Know: A Token Copied and Pasted … WILL loose all Permissions when pasted in… …Anywhere… same page or another, the permissions will be cleared out! Also… and more importantly… ALL files Uploaded after May 11 th 2026 will not work with the Foreground setting “As Darkness.” I saved a map with 300 res and it’s seemed to upload and maintain a jpg format… but still failed to work “As Darkness.” ALL file Upload on or before May 11 th work as they should. So that it in a Nut shell… Foreground “As Darkness” is Broke!

That first one is a separate issue. It has been posted elsewhere and I understand that it is being worked on. From my tests, and the reports I have seen, this affects generic tokens with custom permission, not tokens whose permissions come from a represented character. The second issue. Did you watch my video ? Where is my experience differing from yours?

Hi Dan DaMan, The Devs are aware of the token issue and are working on a fix. There have been a number of permissions related bugs in the last couple weeks that they have been knocking down one at a time. The copy/paste issue should be the last one needing a fix.

Yup I did that as well… but… and it’s a big but. If the Token is under the “As Darkness” you can’t see the Token… in player Mode. In GM Mode you can’t see it either… until you click the Foreground button, and then click the Token Layer button. Only then can you see the tokens… in GM mode. Once you go to Player mode that Option isn’t open to the players of course. So, it seems that the Foreground when used As Darkness… doesn’t act as Darkness, it stays between the eye and the Token… if you will. The only way to find the token is to do an area select and then you only see a token selected under the “Darkness.” Never seeing the token. So do that test again… but only concern yourself now with As Darkness. But cover the whole area with the map file… Copy the map and paste it on the Foreground Layer and select As Darkness and you will see the problem.

Ok... this will make it very easy to see the problem... using a newly Uploaded file... webp format. Get it working, (for me going to the foreground layer and back to the Token layer and in GM mode), and then press F5, (re-load the page) and it stop working... until I go back to FG Layer and return again to Token Layer. Now it should be working again... Reload the page (F5) or Go the Player Mode... and It stops working.

Testing, testing… and more testing… Well, I aint know, about anybody else… But SIZE DO MATTER! For me at 128 Gigs of memory I can make the webp file, (the ones after May 12 th ) Work. But… only on a map 29 by 29 squares. 30 by 30 is just… “A Bridge Too Far,” for me. That’s kinda small. Some might say… Too damn small! But… it do work… on them wee little maps. Roll20 should not stop there. A map, 29 by 29 aint going to cut it, I suspect, for most. Hey… Roll20… maybe we stop trying to re-invent the wheel here. Or… a bit more attention paid, on the Quality Control front. Them JPGs work a whole hell of a lot better than them Webps.

I am able to inconsistently reproduce what you are seeing. Occasionally the As Darkness image will not work until I zoom in or out a notch. Most of the time it works, but I cannot consistently reproduce the effects. Still this is enough to indicate a larger issue. I'll pass this on, but I strongly suggest sending a Help Center Request . Even if I do direct attention here (after the weekend), a proper report will create a ticket for investigation. You could probably distill your testing down into reproducible steps; it would likely make a resolution much simpler for the team. Linking to this thread would likely help. As witnessed here, a simple test does not account for all variables and may cause slowdowns in diagnosing. It took me a long time to even get this to happen on my end.

I did... But by talking about this here, I got a real good handle on this for now... Thank you. 29x29 is my max for a map like that and some out of the box thinking... (very small tokens), I can work around the issue.

this map is 27x16. i had to make the tokens only 20x20px (less than half size) this my next thing i need to get into about... "Locking" Token size, so the GM doesn't stretch or squash them as I move them.

Before I can distill anything down... I need to know what the problem is and is not... Roll20 needs to be more responsible with their actions. And their QC needs a lot of work. I shouldn't have to Milk the cow every time I buy milk.
