Token/Character Link Not Always working

Ok, so this is my first time using Roll20 for a campaign I am going to be starting in a couple weeks.  I have been setting up some encounter pages and trying to get an overall lay of the land.  For the most part I am excited to be using the application (I am doing an in person campaign but using this to do my maps, character movement and probably my GM rolls though I expect my players will be using dice and rolling real dice).  Anyway, most of the things I am figuring out and seem to be figuring out how to get them to work or watching tutorials and then figuring them out. However, I am running into two problems that is really stumping me.  The first one is tokens being linked to the character.  Some of the things I have created in my journal are linking like I would expect them to.  For example I created a custom Ape creature so I took the dnd 5e "Ape" creature edited it to have a few unique qualities I want for my session, renamed it and added it to my journal for use throughout my campaign.  For this token I seem to have stumbled on doing it "correctly" because when I add the token from my journal onto the map it is automatically linked to the character sheet, I get a health bar and things work swimmingly anytime I use it. However, I then tried to do the same thing with a "Deckhand" I wanted to create so I added a "Bandit" to the screen edited the characteristics and saved it.  I then wanted to change out the icon that comes with it so I grabbed another token made it the picture and token (removing the current token and adding mine).  That seemed to work my journal entry updated with the new token and all seemed fine.  I then removed the tokens from my map and then added my new "Deckhand" onto the map.  However while the icon is right when I put it on the map it is not linked to the character "Deckhand" and even if I go in and do that myself in the edit token menu, it doesn't get updated with helpful Health and AC numbers on the bar.   Any idea what step I am missing when doing this? The second semi-related problem I am running into is the turn tracker, how can I designate (or maybe can I designate) these 5 "mooks" to trigger on a single turn and another 5 mooks to trigger on a different turn (not macroing or anything just want them to show up that way on the bar)

For token linking, check out this link, it should clear up the confusion.&nbsp; It's not completely obvious how it works at first, but once you understand it, it makes some sense why they did it the way they did it:&nbsp; <a href="https://wiki.roll20.net/Linking_Tokens_to_Journals" rel="nofollow">https://wiki.roll20.net/Linking_Tokens_to_Journals</a> Entries in the turn tracker are linked to a token, if you want to do group based initiative, the easiest thing to do is probably to either: pick one member of the group to have the initiative associated with them, just be sure to mark them with something (like the big red X) when they are dead, rather than removing them, as deleting the token will delete the turn. Have a token off to the side of the map that represents that group.&nbsp; Roll it into the turn order and us it's turn to dictate when that group moves Use the Custom Turn option to add a text based turn that isn't associated with a specific token (however, it won't have a picture of the token associated with it, so possibly not as pleasant).&nbsp; Custom Turns are added in the menu that comes up with the Gear at the bottom of the Turn Order window.

I think I did what was in those steps, but my token is associated with the Journal entry when I add it to the map it is not linked to the character.&nbsp; Any idea what step I missed, because I did it a couple more times and same results.&nbsp; Basically if I change the token I am not getting a link if I do I don't.&nbsp; But the token is listed in the journal and I am adding the token from the journal entry. Edit: I like the idea of like a separate entity for the turn order, I will probably have some in the GM layer off to the side I can use to do the turn order.
Ok I see what I did wrong thanks.&nbsp; To me I was just adding a token to a journal entry, but I have to basically configure that token as my character then add it to the Journal entry.&nbsp; That is why it worked when I did it for an animal where I did not want to change the token but not when I did.&nbsp; Thanks again for your help

Great!&nbsp; Yeah, the extra step of setting up a token to represent a character and the character to use that token as its default token is a bit confusing.&nbsp; Note also that you must add a token as the default token again to save any changes you make to it (for example, if you switch the bars around, or have it start with a given tint or statusmarker, etc). With the tokens on the GM layer, not that the players will not see them.&nbsp; If you're ok with that, then it's an option, but I like for my players to see where in the turn order a token or group of tokens falls. Just a general note: when working with Roll20 from the GM point of view, it's often extremely useful to have a second free account that you can join to your game as a player so you can test things from the player point of view.&nbsp; You might want to try that with regard to the GM Layer turn order entries and get a feel for how that works.
Ok, I guess I can have them in the fog of war then, but that makes sense too if they don't know about the character I can put them in the GM layer and then swap them to the token layer when needed.&nbsp; Thanks

Any time you use a token linked to a sheet for a new character, you have to change the "represents character" field.&nbsp; Otherwise, you'll drag deckhands onto the map which are linked to the bandit sheet. To fix this, drop the token onto the map, double click it, and change the "represents character" field to "bandit", then save the changes. Next, open the character sheet, delete the token, put it in again, and save it to the sheet again. Every time you change a token, you have to open up the sheet, delete the token, put the token in again, and then save changes again.
