images with layers you can choose

Not a gif file but an image with specific selectable layers that the gm can click thru that might display an object in various states. For eg a monster image could have normal, wounded, and dead layers. Objects might have an on fire layer if that is expected or a broken or wrecked layer of it is destroyed. I know you can use status icons to mark these things but some status are permanent and visual.

Maybe not as elegant as your suggestion, but you can use rollable tables to create multiple images for a single token.
